# Competitive Analysis Framework
### A Complete System for Understanding Your Market Position

*By Ogilvy Strategy Group — 2026 Edition*

---

## How to Use This Template

This is a working framework, not a report to read. Copy each section, fill it in, and update it quarterly. A competitive analysis that sits in a Google Doc gathering dust is worthless. One that lives and breathes with your strategy team is a weapon.

**Time investment:** 8-12 hours for initial completion. 2-3 hours per quarterly update.

**Who should own this:** Head of Strategy, Head of Product, or founder. Not an intern.

---

## Section 1: Competitive Landscape Overview

### 1.1 Your Company Summary

Complete this first. You can't map competitors until you're clear on yourself.

| Field | Your Answer |
|-------|-------------|
| **Company name** | |
| **One-line description** (what you do, for whom) | |
| **Primary category** | |
| **Target customer** (specific segment) | |
| **Core value proposition** (why customers choose you) | |
| **Primary pricing model** | |
| **Key differentiator #1** | |
| **Key differentiator #2** | |
| **Key differentiator #3** | |
| **Current ARR / revenue range** | |
| **Funding stage / total raised** | |
| **Team size** | |
| **Founded** | |

### 1.2 Competitor Identification

List every competitor. Then categorize them.

**Direct Competitors** (same problem, same customer, same approach):
1. _______________
2. _______________
3. _______________
4. _______________
5. _______________

**Indirect Competitors** (same problem, different approach OR different problem, same customer):
1. _______________
2. _______________
3. _______________
4. _______________
5. _______________

**Substitute Solutions** (what customers use today instead of your category — Excel, manual process, agencies, in-house, nothing):
1. _______________
2. _______________
3. _______________

**Emerging Threats** (not yet competing but could — adjacent companies, big tech, open source):
1. _______________
2. _______________
3. _______________

### 1.3 Priority Ranking

You can't deeply analyze everyone. Pick your top 5-6 for detailed profiling below.

| Rank | Competitor | Why Priority | Threat Level (1-5) |
|------|-----------|-------------|-------------------|
| 1 | | | |
| 2 | | | |
| 3 | | | |
| 4 | | | |

## Section 3: Positioning Map

### 3.1 Choosing Your Axes

The positioning map is only as good as the axes you choose. The axes should represent **the two dimensions that matter most to your target customer's buying decision.**

**Common axis pairs by category:**

| Category | Axis 1 (X) | Axis 2 (Y) |
|----------|-----------|-----------|
| SaaS / Productivity | Simple ↔ Powerful | Self-serve ↔ Enterprise |
| Developer Tools | Opinionated ↔ Flexible | Low-level ↔ High-level |
| Consumer Apps | Utility ↔ Entertainment | Individual ↔ Social |
| Fintech | Consumer ↔ Enterprise | Single product ↔ Platform |
| Healthcare | Clinical ↔ Wellness | Provider-focused ↔ Patient-focused |
| E-commerce | Marketplace ↔ Direct | Mass market ↔ Premium |
| AI/ML | Horizontal ↔ Vertical | API/infra ↔ End-user app |

**Your chosen axes:**

- **X-axis:** _____________ ↔ _____________
- **Y-axis:** _____________ ↔ _____________

**Why these axes:** _______________________________________________

### 3.2 Positioning Map

Plot each competitor (and yourself) on the map. Use this text-based grid or create a visual version.

```
                        [Y-axis high label]
                              ↑
                              |
                              |
                              |
                              |
[X-axis low label] ←---------+---------→ [X-axis high label]
                              |
                              |
                              |
                              |
                              ↓
                        [Y-axis low label]
Positions:
- Your Company:     ( , )
- Competitor 1:     ( , )
- Competitor 2:     ( , )
- Competitor 3:     ( , )
- Competitor 4:     ( , )
- Competitor 5:     ( , )
```

### 3.3 White Space Analysis

Look at the map. Where is there empty space?

**Unoccupied quadrants:**

**Why they're empty** (no demand? hard to build? not yet discovered?):

**Opportunity assessment** — could you own a white space position?

## Section 4: SWOT Per Competitor

Complete one per priority competitor. The key discipline: **every item must be specific and evidenced.** Not "good product" but "4.8/5 on G2 with 2,000 reviews, consistently praised for onboarding UX."

### SWOT: _______________

#### Strengths (internal, positive)
| # | Strength | Evidence |
|---|----------|----------|
| 1 | | |
| 2 | | |

## Section 5: Feature Comparison Matrix

### 5.1 Feature Categories

List the features that matter to your buyer. Group them by category. **Only include features that influence purchase decisions** — not every checkbox on a spec sheet.

| Category | Feature | You | Comp 1 | Comp 2 | Comp 3 | Comp 4 | Comp 5 |
|----------|---------|-----|--------|--------|--------|--------|--------|
| **Core** | | | | | | | |
| | Feature A | | | | | | |

### 5.2 Feature Gap Analysis

**Features where you lead (✅ vs competitors' ❌/⚠️):**
1.
2.
3.

**Features where you trail (❌/⚠️ vs competitors' ✅):**
1.
2.
3.

**Features at parity (everyone has it — table stakes):**
1.
2.
3.

**Strategic decision: Which gaps to close vs. which to ignore?**

## Section 6: Pricing Analysis Grid

### 6.1 Price Comparison at Key Tiers

| Scenario | You | Comp 1 | Comp 2 | Comp 3 | Comp 4 | Comp 5 |
|----------|-----|--------|--------|--------|--------|--------|
| **Solo user / smallest plan** | $ | $ | $ | $ | $ | $ |
| **Small team (5-10 users)** | $ | $ | $ | $ | $ | $ |
| **Mid-market (50 users)** | $ | $ | $ | $ | $ | $ |
| **Enterprise (500+ users)** | $ | $ | $ | $ | $ | $ |

### 6.2 Pricing Model Comparison

| Dimension | You | Comp 1 | Comp 2 | Comp 3 | Comp 4 | Comp 5 |
|-----------|-----|--------|--------|--------|--------|--------|
| **Pricing metric** (seat/usage/flat) | | | | | | |
| **Free tier?** | | | | | | |
| **Free trial length** | | | | | | |
| **Annual discount %** | | | | | | |
| **Setup / onboarding fee** | | | | | | |
| **Minimum contract** | | | | | | |
| **Expansion mechanics** (what triggers upsell?) | | | | | | |
| **Published pricing?** | | | | | | |

### 6.3 Price-Value Assessment

For each competitor, assess:

| Competitor | Price Relative to You | Value Relative to You | Assessment |
|------------|----------------------|----------------------|------------|
| Comp 1 | Higher / Same / Lower | Higher / Same / Lower | Premium / Parity / Undercut |
| Comp 2 | | | |
| Comp 3 | | | |
| Comp 4 | | | |
| Comp 5 | | | |

**Pricing strategy implications:**
- Are you priced correctly relative to your value position?
- Is there a pricing gap you could exploit (e.g., affordable enterprise, premium SMB)?
- What pricing moves could competitors make that would hurt you?
